When the model stops being the moat

The capability gap between top AI models has compressed to the point where your users can’t tell the difference. So if the model isn’t the moat, what is?

There’s a question I keep hearing from AI founders right now, dressed up in different ways:

“What happens when everyone has access to the same models?”

It’s the right question. And most people are either avoiding it or answering it wrong.

The uncomfortable truth

A year ago, picking the right foundation model felt like a strategic decision. GPT-4 vs. Claude vs. Gemini — your choice said something about your technical taste, your cost structure, your bet on which lab would win.

That’s mostly over now.

GPT-5, Gemini 3, Claude Opus, Llama 4 — the capability gap between the top models has compressed to the point where your users can’t tell the difference. And if your users can’t tell the difference, you don’t have a moat. You have a feature.

This isn’t doom and gloom. It’s actually clarifying. It forces the right question: if the model isn’t the moat, what is?

What’s actually winning right now

Looking at where early-stage AI money is going in 2026, a pattern is clear. The bets that are landing aren’t on “better AI” — they’re on:

Vertical specificity. The startups getting funded aren’t doing “AI for construction.” They’re doing takeoffs, compliance checks, and cost estimation — three steps that kill preconstruction timelines and bleed money every time a human handles them. Narrow beats broad, every time. The model is a commodity. The domain expertise is not.

Distribution as the product. Some of the most interesting AI companies right now aren’t building new apps. They’re running workflows over SMS, iMessage, or inside tools people already live in. No new surface. No onboarding friction. The insight: your users don’t want another tab. They want their existing world to work better.

Data you can’t replicate. Real-world operational data — the stuff that only exists because you’ve been embedded in an industry for months or years — that’s what makes an AI product defensible. Not the model. The training signal.

The trap most founders fall into

The trap is optimizing for demo quality instead of deployment quality.

It’s easy to build something that looks impressive in a 20-minute pitch. It’s hard to build something that runs reliably in a dental office at 11pm when no one is watching.

The AI products that are winning in 2026 are boring in the best way. They’re not showcasing capabilities — they’re quietly handling the work that used to fall through the cracks. The front desk that answers after hours. The workflow that doesn’t need a human to babysit it. The report that just shows up, accurate, on Monday morning.

The reframe

If you’re building on AI right now, here’s what I’d push you toward:

Stop asking: “Which model should we use?”

Start asking: “What do we know about this customer’s problem that no foundation model was trained to understand?”

The answer to that question is your actual product.

The model is the engine. You’re building the car. And nobody buys a car because of the engine spec — they buy it because of where it takes them.

Do a quick audit of your pitch deck. How much of your “defensibility” slide is actually about model choice vs. what you know about the customer’s workflow? If it’s mostly the former, that’s a gap. The founders building durable companies in this cycle are the ones who figured out that the model is table stakes — and went deep on the part that can’t be replicated with an API key.
